Eight businesses, one picture

UK healthcare manufacturing group

The challenge

A multi-site group with ambitious growth plans — and no group-wide view of performance. Each business ran its own systems; the same customer appeared differently in every one. Leadership couldn’t see which customers were underperforming, which were at risk of leaving, or where opportunities to serve customers across the wider group were going unclaimed.

What we did

Structured discovery with stakeholders across the group, then the engineering: data flows from every site, cleaned and joined into a single customer view. On top of it, a live analytics platform — group KPIs, customer segmentation, a per-customer revenue-opportunity model, and named target and at-risk lists the commercial team could act on directly. Delivered with full documentation, training, and a transparent account of what the data could and couldn’t yet answer.

The outcome

A seven-figure annual revenue opportunity identified within the existing customer base. The analysis revealed that most customers bought from only one part of the group — a mapped, named cross-selling opportunity. The platform was handed over completely: the client’s team runs it today without us.

From analogue heritage to digital scale

Premium retail & e-commerce business

The challenge

A premium retail business built over nearly a decade, with a devoted member community and a strong brand — run in a largely analogue way, with a thin leadership structure and everything ultimately depending on the founder. A newly launched digital channel showed national potential, but the business needed to operate at a new level of complexity to realise it, and the core had softened while attention shifted.

What we did

Embedded strategy and commercial leadership through the transition: mapped the capabilities the business needed to scale; brought the financial narrative up to institutional standard; executed a senior operations hire end to end; managed the transition to a new digital delivery partner; designed a growth strategy built around the discretion the brand’s partners depend on; and built custom in-store technology. We prepared the business for outside investment — and strengthened its performance to the point where raising became a choice rather than a necessity.

The outcome

A leadership structure that no longer runs through the founder. A business that is investment-ready, with the stronger position of not needing it. And an ongoing partnership: we continue to build the operational technology behind its growth today.

Concept to working AI product

AI-first property technology venture (US)

The challenge

A strong product thesis — using intelligent workflow orchestration to attack the failure rate of residential property transactions — and a scattered technical reality: multiple divergent data models, a front-end prototype running ahead of a barely-existent backend, and a design that hadn’t yet decided who it served.

What we did

Took the venture from scattered prototypes to coherent foundations: one unified product positioning; one canonical data model, designed AI-first from day one; a multi-agent AI architecture with security enforced at the database level; and a backend-first delivery plan. Then shipped it — a deployed, working product built by a single senior engineer using AI-leveraged development, with founder time spent on decisions rather than keystrokes.

The outcome

A working AI-first product, handed over — with architecture and foundations designed to survive into a full production build rather than be thrown away.
